Coolant/heating problems

I just replaced the water pump, upper / lower radiator hoses and thermostat on my 1993 Explorer. I am not getting any heat from the heater. I suspect the heater core is bad. The inlet heater hose is hot, but the hose coming out of the core is not. How much of a job is it to replace the heater core? Thanks.
