Bottom line - if you only have 12volts at idle, your alternator is scrap.

Or the battery has a shorted out cell, though that doesn't seem like the OP's problem and if one cell is shorted, it wouldn't be long till the higher current the alternator is putting into the rest, cooks off the electrolyte.
