Heat Acting up

My 98 sport's heat is acting up. basically when its on outside air(not ac) it starts off cool, but gets really really hot. if I put the AC on , it takes a while be eventually it gets ice cold. If i turn the ac off, it goes back to red hot... any ideas on what could be the problem?

Sounds like a problem with the temperature blend door. It works on vacuum. If you have a leak in the line, it could be taking a while for the vacuum to build up and move the door to cool. What happens if you have it on MAX a/c. Does it blow cold immediately, or faster than if in regular a/c?

AC takes a while, say like a minute or two, but it eventually comes out cold.. no real time diffrence between regular ac and max ac
